According to data from the Project Management Institute, roughly 70-80% of AI projects fail due to common issues like ROI misalignment, data quantity and quality, and resource underestimation.

This was nearly the case for one professional services firm, until their tech partner reframed the problem — and delivered a hybrid system that actually worked.

The Client Needed AI to Extract Industrial Data — But the Scope Wasn’t Ready

From October 2024 to February 2025, a professional services firm partnered with BlueGrid.io to build a custom Business Intelligence (BI) platform. The goal was to automate the extraction of structured data from websites representing industrial companies — woodworkers, bridge builders, and road construction companies.

The platform needed to identify each company’s product lines, group affiliations, and corporate descriptions from publicly available "About Us" pages.

But before coding began, it became clear that the client’s AI-first vision lacked clarity, posed technical risks, and didn’t align with real-world constraints.

To realign expectations and minimize future rework, BlueGrid initiated a strategic discovery workshop to clearly outline the scope of work, deliverables, timelines, and more — a move that would shape every phase that followed.

Why the First AI Prototype Failed (and Why That Was a Good Thing)

During the first phase, BlueGrid launched an AI-driven prototype using a generative model to interpret content from target URLs. The result?

  • No real-time internet access meant models couldn’t fetch current content
  • Inaccurate hallucinations dominated early results
  • Client expectations were misaligned with technical feasibility

While flawed, this phase was crucial. A basic interface allowed the client to upload URLs, testing the platform's front end. This early demo served as a sandbox for feedback, anchoring discussions in real outputs, not hypotheticals.

Pivoting to a Hybrid Model

In phase two, BlueGrid explored more advanced alternatives, including tools like Perplexity AI. The breakthrough came in the form of a hybrid model:

  • Web scraping to fetch and clean data from HTML
  • AI parsing to structure that data into meaningful insights

The team engineered a custom scraper that adapted to diverse site formats — from outdated table-based layouts to poorly secured sites. Manual handling of edge cases was scoped, but ultimately declined by the client to keep costs controlled.

This middle path balanced cost, accuracy, and feasibility, delivering far better results than the original AI-only vision.

Network Failures on AWS Forced an Infrastructure Shift

By late November, another problem emerged: AWS hosting constraints blocked access to many target websites. Similarly, SSL issues, network rules, and IP restrictions were limiting scraper performance.

Rather than patch these constraints, BlueGrid executed a full infrastructure migration to DigitalOcean as part of phase three. This unlocked clean access to previously blocked domains and enabled:

  • Expanded scraping coverage
  • Faster server-side execution
  • Greater control over regional routing

As a result, the backlog of inaccessible or low-accuracy websites shrank, and the scraper’s resilience improved.

Final Delivery: A Functional BI System With High Accuracy and Low Overhead

Between December 24, 2024, and February 10, 2025, the final version of the platform was deployed to the client’s infrastructure.

It featured:

  • Automated extraction of company product lines
  • Detection of group affiliations via text patterns and link hierarchies
  • Parsing of About Us pages into readable business summaries

BlueGrid ensured the handoff was seamless, with documentation covering scraper behaviors, AI tuning methods, and data structuring pipelines. No post-delivery support was required.

The results of the project speak for themselves:

  • High-accuracy data extraction from legacy and modern industrial websites
  • Infrastructure agility allowed uninterrupted progress despite network barriers
  • Delivered on a revised timeline with full transparency on scope boundaries

What Leaders Can Learn From This BI Project

AI alone isn’t enough when data lives in inconsistent, outdated formats. By combining tactical engineering with phased delivery, companies can reframe a vague request into a real, working product.

Overall, this project proves that successful AI implementation starts with clear thinking, not just cutting-edge tools. In other words: invest in understanding before investing in AI.

With the right mix of planning and pragmatism, even ambitious BI goals can be transformed into practical, high-impact solutions that truly work in the real world.
