AI-Supported Customer Support: Key Findings

The 2026 CIO Dive report confirms Agentic AI is moving into support operations, and leaders must invest in human oversight to protect quality and trust.
Implementing clear guardrails, including ownership, escalation rules, and live signal visibility, helps support teams scale automation while reducing operational risk in AI-supported workflows.
Hugo’s clients see the strongest results when accountability is defined early and humans are kept close to live signals. This improves efficiency and strengthens both team performance and customer outcomes.

A new CIO Dive briefing says 2026 will be defined by agentic AI moving from concept to production, even as implementation hurdles persist.

Support functions sit squarely in the path of that shift. AI can now classify tickets, draft replies, and flag anomalies, but it still can't do three things that matter most in customer-facing work:

  • Assess risk when situations fall outside its training data
  • Make judgment calls in sensitive or unclear cases
  • Take accountability for outcomes

That gap is where operational risk accumulates.

In 2026, competitive advantage won't come from deploying more automation. It will come from designing teams structured to supervise, intervene, and own the systems they rely on.

Why Workforce Design Matters More Than Tooling

Across customer support, trust and safety, and digital operations, Hugo consistently sees the same pattern: organizations deploy AI agents faster than they redesign the teams responsible for supervising them.

“With agentic AI, the failure point is often governance, no one in the workflow has the authority or context to catch its mistakes," said Funmi Mide-Ajala, Director, Customer Support & Digital Operations at Hugo.

"We've run simulations with teams where the AI is live, but the escalation path is undefined, and more often than not, the first person to review the bad output was the customer."

It's a pattern that plays out across industries: agents receive AI outputs without enough context to judge risk, accountability defaults to whoever happens to be closest, and safety teams get pulled in only after a problem has already reached the customer.

“Clear ownership, defined escalation paths, and human oversight are essential to keep operations safe and effective,” added Mide-Ajala.

“Without those structures, automation can create more friction than it solves.”

The most stable programs Hugo supports start with workforce clarity before workflow automation:

  • Who owns the system?
  • Who has the authority to intervene?
  • When do humans step in?
  • What decisions remain off-limits to automation?

In practice, progress comes from narrowing scope, not expanding it:

  • One workflow
  • Clear guardrails
  • Human review where risk exists
  • Expansion only follows once quality holds

Support leaders can structure AI workflows to reduce risk just by making a few, but deliberate, design choices:

  1. Start one high-volume, low-ambiguity workflow, like order status inquiries or password resets, and monitor before expanding.
  2. Make escalation rules clear so teams know when to intervene. Define the triggers, sentiment shifts, and make them visible in the workflow.
  3. Show confidence and source info with every AI suggestion so humans can judge risk quickly.
  4. Keep live signals and interventions in one place so everyone stays on the same page.
  5. Make sure someone takes ownership of model performance, data quality, incident response, and prompt/instruction updates.
  6. Test for edge cases regularly. Cultural nuance, regional policy differences, and novel complaint types are exactly where AI is weakest and where human review matters most.

Mide-Ajala believes strong guardrails are what make automation work:

"We've learned that the companies that scale AI well have designed teams that know when to trust the system and when to step in. The role of a support agent is changing. It's less about handling every interaction and more about owning the judgment calls automation can't make.”

What This Looks Like Inside A Support Organization

The strongest AI-supported programs Hugo runs share a common structure: AI is tied to a defined purpose, agents have visibility into what AI is doing and why, and humans hold authority at every decision point that carries real consequences.

Hugo embeds this structure across its customer experience and trust and safety services, pairing automation with trained teams that enforce policy and maintain quality standards.

Given this, leaders overseeing AI rollouts in support should ask themselves these four baseline questions prior to go-live:

  • Are legal, privacy, and compliance requirements documented and communicated to frontline teams?
  • Is there a documented rollback plan, and are approvals for system changes in place?
  • Are specific people (not just teams) assigned to manage moderation, escalation, and oversight?
  • Are you measuring customer-facing outcomes like resolution quality, trust signals, or CSAT impact, or only throughput and deflection?

Leaders who budget for governance, clear handoffs, and operator training increase the odds that agentic systems will improve experience and protect the business.

What This Means for Support Leaders Planning for 2026

The opportunity in 2026 isn't to automate more. It's to automate well, and that starts with how teams are designed, not which tools they use.

Agents who once spent their time on repetitive tasks now focus on work that actually requires human skill:

  • Navigating ambiguity
  • Managing escalation
  • Reading tone
  • Cultural context

Naturally, all of these cases are a much better use of existing talent because these are the steps that lead to better outcomes for customers.

And that's what differentiates the winners from everyone else.
