Subway is making every franchisee in EMEA rebuild to the same spec. 

The chain unveiled "Blueprint" on October 8, a restaurant and brand format for the whole region.

Every new restaurant and remodel in EMEA, including India, Pakistan, and Sri Lanka, has to follow it starting January 1, 2027.

Its public face is "Get Your Own Way," the Saatchi & Saatchi campaign that went live a week earlier.

Subway wants to nearly double its EMEA footprint within five years, and franchisees pay for the refits that get it there.

"Guests want to eat their way, on their own schedule, and Blueprint is how we deliver on that," Tracy Gehlan, president of Subway EMEA, said in a press release.

Franchisees get the pitch in unit economics first, while diners get it in advertising later.

Brand strategy clears its budget fastest when the people funding it can see the return inside their own P&L.

Breakfast, Grab & Go, and After Dark

The first Blueprint restaurants opened in the Netherlands and the U.K. over the summer.

Guests order three ways inside them, at the customization counter, at self-order kiosks, or through the app and delivery.

Mornings get a new breakfast range and coffee made with 100% Arabica beans.

Subway After Dark, now piloting in the Netherlands, switches the whole restaurant over at six.

The lighting warms, an evening playlist takes over, and Sandwich Artists change into a dedicated After Dark wardrobe.

The digital menu boards then reveal mac 'n' cheese, footlong pizzas, and loaded waffle fries.

Salad ingredients, sauces, and freshly baked bread sit at the center of the restaurant design.

"We celebrate our guests' individual choices, from how they order to when they visit to what they want in their meal, always with great food, great service and a great environment.

For our franchisees, it means stronger restaurant economics and a stronger brand built for the long term," Gehlan added.

Subway is also selling operators more hours of trade out of a lease they already hold, which is the math that makes a refit worth it.

Product innovation earns its budget when it spreads fixed costs across hours that the business was already paying for.

Real Customer Orders Fill the Billboards

The creative started with what customers were already writing in the special instructions box.

Saatchi & Saatchi built the out-of-home around ultra-specific real orders, including one customer's request for an obscene amount of sweetcorn.

The visual identity draws on the "bains," the counter containers at the heart of every restaurant.

The graphic bain shapes anchor a flexible design system that runs consistently across every EMEA market.

The films follow people who get their own way everywhere else, too.

One changes the channel during a pub football match, and another runs a supermarket errand mid-driving lesson.

The campaign runs across online video, out-of-home, radio, print, and reactive editorial placements in The Sun and The Metro.

Saatchi & Saatchi CCO Franki Goodwin credits the customers themselves for the idea.

He calls it "an authentic insight, driven by customer experience and focused entirely on what everyone loves about Subway."

Subway can swap the order on the poster in any market without commissioning a new shoot.

Creative strategy survives a franchise network when the format travels and only the copy changes.

Subway ran that same thinking in the U.S., casting Will Arnett in "Feed Your SUBconscious" as five versions of the voice in a customer's head.

The two campaigns answer to different marketing chiefs, since Jeff Klein runs the U.S. and Louise Wardle runs EMEA.

Subway cut its global CMO role in the spring, which left each region writing its own brand promise.

The chain gets campaigns tuned to very different markets, with regional CMOs who can move without waiting on a global sign-off.

Rolling one format across a franchise network comes with three transferable lessons:

  • Sell the format to operators first: A design standard spreads only as fast as the people funding it agree to pay for it.
  • Open a daypart before opening a location: New trading hours use a lease and a team the business already has.
  • Build the identity from something customers touch: Graphics pulled from the physical counter keep a brand system recognizable in every market.

A rollout schedule is a marketing deadline as much as a construction one, since the advertising only tells the truth once the restaurants match it.

Our Take: Will Franchisees Fund the Refits on Subway's Timeline?

A mandatory remodel is the most expensive thing a franchisor can ask of its operators.

We think that Subway timed this one carefully, since the mandate applies to new builds and refits already on the schedule.

The squeeze shows up elsewhere, because After Dark and Grab & Go arrive by site and local demand.

So, plenty of operators will pay for the look and wait on the extra dayparts.

McDonald's covered 55% of its Experience of the Future remodel costs and still pushed the deadline from 2020 to 2022 after franchisees balked.

The share that Subway covers on a Blueprint refit is still an open question.

Answering it before January would do more for the rollout than any campaign running right now.
